Forecasts are necessary.
Organizations need them to plan budgets, coordinate across teams, and make investment decisions. Directional commitments matter. The problem is not forecasting. The problem begins when forecast accuracy becomes a performance grade.
When forecasts are used as inputs, variance is helpful. It shows where assumptions were wrong, where complexity was underestimated, or where risk surfaced earlier than expected. That information improves decisions. But when forecasts are used as grades, variance becomes something to minimize. And once that shift happens, behavior follows.
Most predictability metrics measure the gap between what was planned and what was delivered in a given window. Planned versus done. Commitments kept versus commitments missed. Dates hit versus dates slipped. On the surface, that feels like accountability. In practice, when deviation affects perception, compensation, or performance reviews, people work to reduce visible deviation.
Commitments become safer. Uncertain work gets delayed. Scope narrows quietly to protect the date. Risks surface later than they should. Quality flexes just enough to preserve alignment. None of this requires bad intent. It is a rational response to the system.
Over time, the organization may look more predictable on paper while actually learning less and surfacing risk later. Short-term alignment improves. Long-term resilience quietly erodes. The dashboard gets cleaner. The underlying system gets weaker.
Variance is not the enemy. In complex work, variance is information. It tells you where reality diverged from expectation. When that signal is treated as failure by default, people start managing the appearance of stability instead of engaging with what changed.
Leaders often introduce predictability metrics to gain control. But when forecast accuracy becomes a performance grade, it changes the quality of the information flowing upward. Decisions begin to rely on optimism. Risk is managed later than it should be. Strategy appears aligned while execution reality drifts underneath it.
This raises the obvious concern: does this mean we stop holding teams accountable?
No. It means we define accountability differently.
Forecast accuracy is a weak proxy for performance in complex environments. It measures how closely reality matched a prediction made under uncertainty. That is useful for planning. It is not sufficient as a performance grade.
Accountability should mean transparent reporting of reality, even when it contradicts the plan. It should mean explicit trade-offs when scope, time, or quality shifts. And it should mean improving decision quality over time by learning from variance rather than suppressing it.
If a team hides risk, avoids hard problems, degrades quality, or refuses to adapt, that is an accountability issue. If a team surfaces uncertainty early, adjusts responsibly, and makes trade-offs visible—even when forecasts change—that is disciplined execution.
Plan compliance is about hitting what you predicted. Accountability is about how you respond when reality changes.
Financial planning and coordination still require directional commitments. But when forecasts are treated as inputs rather than grades, variance becomes useful again. It shows where assumptions broke down and where leadership attention is required.
Leaders who want to act on this can start in their next forecast review. Instead of beginning with “Why did you miss?” begin with “What changed?” Make trade-offs explicit. Reward early risk disclosure. The tone of that conversation will determine the quality of the data you receive next quarter.
Real discipline is not eliminating deviation. It is seeing it early and responding deliberately.
Predictability should be the outcome of transparency and sound decisions.
It cannot be forced into existence by punishing variance.
